Setting up a restaurant on Toast by hand means re-keying every item, category and sales channel from whatever the old menu looked like: a PDF, a scan, a spreadsheet, a stack of invoices. Across a 13-concept campus that is a lot of typing, so I built a module of our internal automation platform that does the first pass.

It takes menus, documents, scans and invoices in whatever format they arrive, reads them with OCR and a reasoning model, and proposes the Toast setup — items, categories, sales channels and the rest — following Toast's own best practices. Then it hands the owner, kitchen manager and accounting an interactive checklist that flags anything the automation was unsure about, lets the owner adjust the plan, populates Toast and XtraChef, and closes with a wrap-up of every action taken and every spot that still needs a human look.

It has run at three concepts with large menus and retail products. Together with the cross-concept PMIX and COGS reporting that feeds a leadership dashboard automatically, the platform saves about 52 hours of management-level work a week. The module runs inside our internal automation platform, shown below with the shared review checklist, where any item can be deferred to the kitchen manager, and the audits per concept; a live walkthrough is available on request.
